A fractional CMO is a senior marketing leader who works for your business part-time, usually one to three days a week, doing the job a full-time chief marketing officer would do. Published UK guides put day rates at roughly £700 to £1,400 and monthly retainers anywhere from about £3,000 to £16,000, against a full-time CMO salary of £160,000 to £220,000 before employment costs.
The job nobody is doing
Most growing businesses reach a point where marketing has become too important to leave to a generalist and too expensive to hand to a full-time chief marketing officer. What usually happens next is that they hire an agency, sometimes two, and hope the strategy arrives with the invoices.
It rarely does. Agencies are built to deliver a brief, and the good ones deliver it very well. Very few are set up to tell you the brief is wrong, and fewer still are paid to, since the brief is what they're billing for. So the business ends up with plenty of activity and nobody senior deciding what the activity is for, which is a little like hiring a superb kitchen brigade and forgetting to write a menu.
That's the gap a fractional CMO is meant to fill.
What a fractional CMO actually does
The job shifts with the business, but it usually means owning the marketing strategy and the targets it's judged against, deciding where the budget goes (and, more usefully, where it stops going), building or rebuilding the team, choosing and managing the agencies, and reporting to the board in numbers finance will accept.
The most valuable part tends to be the least visible one: a senior person who has watched this play out in other businesses, making decisions quickly enough that the team stops waiting for permission.
A fractional CMO is also different from a consultant who writes a strategy and leaves. They stay, they own the outcome, and they're at the table with the rest of the leadership team when the numbers come in.
What it costs
Published UK guides put the day rate for an experienced fractional CMO at roughly £700 to £1,400 (Practicus, 2025), with monthly retainers from about £3,000 to £16,000 depending on the days involved (Fractionus, 2026). The same Fractionus guide puts full-time UK CMO salaries at £160,000 to £220,000, before the 28% to 35% that employment adds on top.
For a business that needs senior thinking two days a week, the arithmetic is fairly kind.
Fractional CMO or agency?
They solve different problems, and plenty of businesses need both.
Main job. Fractional CMO: decides what marketing should do. Agency: does the marketing.
Sits. Fractional CMO: inside your leadership team. Agency: outside, as a supplier.
Judged on. Fractional CMO: business results. Agency: delivery against a brief.
Best when. Fractional CMO: you lack senior direction. Agency: you lack hands or specialist skills.
The catch nobody puts on the sales page
A lot of fractional CMOs are strategists only. They'll diagnose beautifully, write an excellent plan, set sensible targets and then hand you a list of things that need doing by people you don't employ. If your team is thin, you've bought a very good map and no car.
So before you hire one, ask a few plain questions. What have you led before that looks like our situation? How many clients are you working with at the moment? How will we know, in 90 days, whether this is working? And the one that matters most: once you've decided what needs doing, who does it?
Signs you need one
Marketing spend has grown, and nobody can say clearly what it returns.
You have a capable team and no one senior enough to set direction, or to push back on the board.
You're managing two or three agencies and spending your own week refereeing them.
Your last senior marketing hire didn't work out, and you can't afford to get the next one wrong.
If you're only spending a few thousand pounds a month on marketing, it's probably too early, and a good freelancer will do more with the money.
Quick answers
How many days a week does a fractional CMO work?
Usually one to three, set by how much senior decision-making the business needs. Early on it tends to be more, while the strategy, team and agencies are sorted out, and it often tapers once things are running.
How long does a fractional CMO engagement last?
Most are set up for at least six months, because the first quarter goes on diagnosis and fixing the basics. Some stay for years. Others end by handing over to a full-time hire they helped recruit, which is a perfectly good outcome.
Can a fractional CMO work alongside an agency?
Yes, and it's often where they're most useful: deciding what the agencies should be doing, setting the targets and judging the work. If you're choosing an agency at the same time, here's how to choose a marketing agency.
Where we stand
The best version of this role is senior judgement with the means to act on it, and that's how Armada is built. Two founders split the CMO job down the middle. Ernst van der Merwe, with 19 years in marketing strategy and customer experience design, leads strategy, creative and content. Theo Bili, with 16 years in performance marketing, analytics and media, leads the numbers and the buying. Behind them sits the delivery capability of a consultancy, so the plan and the work come from the same people and answer to the same results.
We work with a short list of businesses in the UK and South Africa. Start a conversation, or meet the team.
Let’s keep in touch.
